

Packaging design for a product launch comes down to eight decisions: what the pack is made of, how it is built, how it looks, and whether a press and a filling line can produce it at all. The order you make them in matters more than most teams expect, and this guide works through them in that order.
What Packaging a Product Launch Actually Needs
Before any design question, there is a sourcing question many launches answer by accident. Most consumer products need more than one kind of packaging, from more than one supplier:
- Primary packaging touches the product: a bottle, a jar, a tube, a closure, a pump, a dropper.
- Secondary packaging is the folding carton around it, carrying the branding, the regulated copy, the shelf presence, and the protection in transit.
- Tertiary packaging is the case and pallet that move it.
Each comes from a different manufacturer, with different tooling, lead times, and qualification requirements. A plan that treats “packaging” as one line item and one vendor will discover this the hard way.
The sequencing point is where the money is. The container’s final dimensions are an input to the carton’s dieline, not an influence on it. A carton is engineered around the thing it holds, so a bottle that grows 2 millimeters after the dieline is drawn forces a structural revision. If the die is already cut, it forces a new die.
So settle the container first, get its dimensions in writing, then engineer the carton around them. Launches that run both tracks in parallel and hope they meet lose weeks at the end.

Every launch works through the same set. What varies is whether the team makes them deliberately, or whoever needs an answer first makes them by default.
Structure gets decided too late. It is the most consequential decision in the table and the one most often treated as a formality after artwork approval. Reverse that order and the artwork has to be rebuilt around folds and glue flaps it was never drawn for.
Functionality gets decided in a meeting rather than on a line. Whether a carton erects, fills, and closes at production speed is a physical property of the structure, the caliper, and the grain direction. Running samples answer it. Agreeing that it should work does not.

How to Choose Your Carton’s Structure and Materials
Structure and substrate are where a launch discovers that a design and a package are different objects. Three questions settle it.
Does it hold the product securely?
Fit is a tolerance, not a measurement. A loose carton lets the product shift, which scuffs the printed surface from the inside and reads as careless in the hand. A tight carton is slow to fill and stalls a packing line. Only a filled sample answers this, which is why a structure gets signed off with the product in it.
Does it survive the trip?
Between the press and the shelf, a pack is handled, stacked, and dropped. Compression strength comes from the board caliper and the structure together. The right specification depends on how the pack travels and what sits on top of it in a case.
What holds the product still inside?
For many launches, paperboard: a platform, fitment, or partition cut from the same board and delivered as part of the carton. Heavy, fragile, or awkwardly shaped products need a separate component, such as precision-cut foam, a molded pulp tray, or a vacuum-formed insert, which comes from an insert supplier rather than a carton manufacturer. Which material carries which claim
A launch usually chooses across the whole stack at once: paperboard for the carton, and glass, aluminum, or a plant-based plastic for the container.
The material decides which claims are available to you afterward, and every claim needs evidence rather than assertion. The Phases a Launch Package Moves Through
The eight decisions get made inside a sequence, and knowing it is what stops them from being made out of order.
The brief
Brand values, who the product is for, whether it sells in retail or online, and what the budget and date allow. Everything downstream inherits these, and a brief that skips the production fields is the most common reason a project stalls later. Research and the dieline
Look at what the category already does, find the gap, then get a structural template showing where the carton cuts, creases, and folds. The dieline is the drawing everything else is built on, and it belongs to structural packaging design rather than the artwork stage.
Concept and hierarchy
Typography, a disciplined color palette, and a clear order of what the shopper reads first. On a carton, this gets decided panel by panel, because a flat layout that works on screen can put the most important line across a fold.
Prototyping and validation
Physical samples, plus a 3D visual where it helps, so the team can see how graphics align once the panels are folded. This stage catches what a proof cannot, and our guide to packaging prototyping covers it in detail.
It is also the last moment when outside feedback costs nothing. Put the sample in front of real buyers, a retail category manager, or a customer advisory group, and any confusion about what the product is, or how it opens, surfaces while the dieline is still a drawing. After the die is cut, the same feedback costs tooling.
Production and quality control
Print-ready files with correct bleeds, embedded images, and outlined fonts, checked before plates are imaged. Most launch delays that look like production problems started as file problems, which is the subject of packaging prepress.

Why a Launch Is Harder Than a Reorder
Reordering a carton takes one email. The dieline is on file, the die is cut, the board is qualified, and the plant holds an approved press sheet to match the run against. All anyone agrees is how many and by when.
At launch, none of that exists. Someone creates each reference for the first time, from whatever information is available that week, and the cost lands later than people expect. The expensive part of a launch packaging decision is rarely the launch. It is every reorder that inherits it.
Four decisions harden fast:
- The dieline gets cut into a physical steel die. Changing the structure afterward means new tooling.
- The press sheet you approve becomes the master color standard. Every future run is measured against it, including runs three years out on a different board lot.
- The substrate decides which sustainability claims are available to you later, and which are not.
- The structure decides whether the carton runs on an automated filling line at speed, or gets hand-assembled every time.
None of these are difficult decisions. They are just difficult to reverse.
How Packaging Performs at the Shelf
The case for taking packaging seriously is measurable, and the real numbers are more useful than the inflated ones that circulate.
NielsenIQ’s BASES research put the average effect of an optimized package design at a 5.5% lift in forecasted revenue in 2021. Plan against that. It is attributable, and a long way from the claim that packaging drives most purchase decisions.
The constraint is attention. NielsenIQ reported in 2021 that shoppers notice roughly 15 of about 450 point-of-sale and shelf materials in an average supermarket visit. Nobody is reading the pack. They recognize it, or they skip it.
That makes color a commercial decision rather than a production detail. Research published in Management Decision in 2006 found that an initial impression forms within roughly 90 seconds, and that 62 to 90% of that snap assessment rests on color alone.
The launch consequence is specific: the color you approve on press becomes the standard, and holding it is what makes it reproducible in year three. The approval sheet matters more than the design file.
The Approval Cycle Nobody Budgets For
If the product is going into a physical retailer, one stage rarely appears on packaging timelines.
Large retailers publish vendor guides specifying carton dimensions, case-pack configuration, barcode and labeling placement, and shelf-ready format requirements. Getting approved against that guide is a review cycle of its own, and it usually runs in addition to packaging development rather than alongside it.
That sequencing is the trap. Finalize a carton, submit it for vendor approval, and a case-pack requirement can change its dimensions. Which changes the dieline. Which changes the die. Avoiding it costs nothing: ask for the vendor guide before you finalize the dieline, then engineer to it.
What sits on the other side of that gate is why this is worth respecting. NielsenIQ put initial slotting fees at roughly $250 to $1,000 per item per store in 2022. Across a multi-product listing in a national chain, that is the highest single cost in the launch, and it lands before a carton is printed.
How Much Time Packaging Needs
Plan the carton backward from the launch date, not forward from the brief.
No published benchmark time-boxes packaging development stage by stage, so any figure circulating online is somebody’s practice rather than an industry standard. The stage most likely to consume your runway is not a production step. It is the revision loop, which stretches with every round of feedback that takes a week to come back.
Prototype timings are firmer, though they flex with urgency rather than being fixed commitments:
- Physical mock-up: typically within a week, and as fast as one day when the timeline demands it
- Production-ready prototype: 7 to 10 days
- Structural prototype: about 2 weeks
- Complex structural prototype: 2 to 4 weeks

What a First Run Looks Like

Can I launch with one carton and add variants later?
Yes, and that sequence is often the sensible one. Tell your manufacturer about variants you expect even if they are a year out, because a structure engineered with a range in mind can absorb one without re-tooling.
